What to Look for in a Business Coach (And What to Avoid) 

Once you start to consider working with a business coach, a new question appears. How do you choose the right one.

Coaching is not like buying software or a laptop. You cannot simply compare a list of features and pick the cheapest. You are choosing someone who will work closely with you on your goals, your numbers and the way you run your business.

Here is what to look for in a business coach, some red flags to be cautious about, and how the GoSucceed® Growth Programme is structured so you can see what good looks like in practice.

Start with outcomes, not personalities

It is easy to get caught up in personality. Do I like this person. Do we get on. That matters, but it is not the starting point.

The first question is: what do you want to change?

  • Do you want more and better quality leads?
  • Do you want a clearer sales process and pipeline?
  • Do you want to increase revenue to a specific level?
  • Do you want to feel more in control and less reactive?

A good coach will be interested in these outcomes and will ask you about them early. If the conversation stays very vague, or focuses only on how you feel without linking it to results, that is a warning sign.

Four things to look for in a business coach

There are many styles of coaching, but for owner-led SMEs there are four qualities that usually make the biggest difference.

1. A clear, structured process

You are not just buying time on Zoom. You are buying a way of working. Look for signs of structure: a defined programme or framework, a clear starting point such as a workshop or diagnostic, and regular check-ins and reviews rather than one-off sessions. You should be able to ask what happens in month one, month three and month six, and get a straightforward answer.

2. Experience with businesses like yours

Coaching skills are important, but so is context. If you are an owner-led SME, it helps to work with someone who understands what it is like to be both the owner and the main fee earner, the realities of limited time and competing priorities, and the difference between growing a small business and running a large corporate. Ask what types of businesses they normally work with, and what results those clients tend to achieve.

3. Focus on implementation, not just ideas

Ideas are easy. Implementation is where most owners struggle. A useful coach will help you turn ideas into specific actions, hold you accountable for doing those actions, and help you adjust when things do not work first time. Look for signs that they care about follow-through. Do they talk about weekly actions, tracking progress and reviewing results.

4. Transparency about timeframes and commitment

Growth takes time. A good coach will be honest about that. You should understand how long you will be working together, how often you will meet or speak, and what is expected of you between sessions. If everything sounds open-ended and unclear, it can be hard to know what you are really signing up for.

Red flags to be cautious about

Just as there are positive signs, there are also some warning signs. Be cautious if you see:

  • Very vague promises. Lots of big claims, but no clear explanation of how you will get there.
  • Over-emphasis on motivation alone. Feeling motivated is helpful, but without a plan and actions it fades quickly.
  • One-size-fits-all scripts. If it sounds like everyone is pushed through the same process regardless of business model, that may not work for you.
  • Pressure to sign long contracts immediately. Especially if you have not had a proper conversation about your goals and situation.

Trust your instincts. If something feels off, it is worth pausing.

Do the same with a coach. Be clear on what you want to change. Ask how they work and what a typical six months looks like. Look for structure, experience and a focus on implementation. And notice how you feel in the conversation. Do you feel heard, challenged and supported.
